Trigger latency cut from 4–9 minutes to under 15 seconds
How Guidez rebuilt their activation funnel on Sendbound in three days and saw 18% more users activate
Behavioral email timing is everything. An email about a feature a user just touched, sent 8 minutes later, converts. The same email sent an hour later is noise. Guidez was living in the noise.
Guidez builds in-product onboarding — interactive tours, step-by-step checklists, contextual tooltips. Their platform sends behavioral emails triggered by what users actually do in-product: complete a tour step, skip an important feature, stall on a setup task. These emails are meant to feel like a knowledgeable colleague noticed what you were doing and sent you a useful note. That illusion requires one thing above all: the email must arrive within seconds, not minutes.
The challenge
A provider that queued instead of sent
Guidez's previous email provider was optimized for bulk newsletter sends — high throughput, eventual delivery, good average metrics. Transactional behavioral triggers were treated as just another batch. Events would sit in a queue for 4–9 minutes before sending. By the time the email arrived, users had moved on, closed the tab, or forgotten what they were doing. The email's relevance window had closed.
Impossible to diagnose from the outside
The provider's dashboard showed "delivered" for these emails with timestamps that reflected when the email was received, not when it was sent. The 4–9 minute gap wasn't visible in any report. Guidez discovered it only by manually timestamping sends and receipts in their own logs — an investigation that took three weeks before they found the root cause.
Template system that required engineering for every change
Their previous provider's template engine used a proprietary syntax. Every template update required a backend engineer to make the change. The growth team had ideas for personalizing onboarding emails that sat in a backlog for months because every change required a deploy.
The solution
Guidez rebuilt their trigger infrastructure on Sendbound in three days. The core change: behavioral events from their product now POST directly to Sendbound's transactional API synchronously, with no queue layer in between. P95 latency from user action to email delivery dropped to under 15 seconds on day one. They also rebuilt their templates in React Email — the growth team now ships template changes without touching the backend.
import Sendbound from '@sendbound/sdk';
const sb = new Sendbound({ apiKey: process.env.SENDBOUND_API_KEY });
// Called synchronously when a user completes a tour step
export async function onTourStepCompleted(userId: string, stepId: string) {
const user = await getUser(userId);
const step = await getTourStep(stepId);
if (!step.followUpEmail) return;
// Fires immediately — no queue, no batch, P95 < 15s to inbox
await sb.emails.send({
from: `${step.assignedCoach} <onboarding@guidez.io>`,
to: user.email,
subject: step.emailSubject,
template: step.emailTemplate,
variables: {
user_name: user.firstName,
feature_name: step.featureName,
next_step_url: step.nextStepUrl,
coach_name: step.assignedCoach,
},
tags: ['behavioral', `step:${stepId}`, `user:${userId}`],
});
}"With Sendbound, our behavioral triggers actually behave. Sub-15-second latency on transactional sends completely changed what's possible in our onboarding sequences. We spent a year optimizing copy and A/B testing subject lines. The biggest win came from the infrastructure."
The impact
Activation rate — the percentage of signups who complete Guidez's defined activation milestone — climbed 18% in the first month post-migration. The change was entirely attributable to trigger timing: A/B tests run before and after migration with identical content confirmed that the latency reduction drove the lift. The emails that had been noise became relevant again because they arrived while users were still in context.
Results at a glance
- P95 trigger latency: 4–9 minutes → under 15 seconds
- Activation rate up 18% in the first month post-migration
- A/B testing confirmed the lift was entirely from timing, not content
- Templates migrated to React Email — growth team ships without engineering
- Full migration completed in 3 days including all template rebuilds
- Behavioral email now a measurable, reliable activation channel
